Overview

The BakeryBits CEO came to us with frustration and exhaustion. He had replatformed to Magento Open Source and the site was losing sales due to instability. He had heard that we could help him and fast. Once he was stable, we then completed a rebrand and redesign.

Challenge

  • This was a site built by a developer that was not experienced with Magento, so there were many non-standard Magento implementations and the core had been changed.
  • The site would crash with no reason.
  • It was hosted with a company that did not specialise in Magento hosting.
  • The front-end theme was bought off the shelf and therefore bloated with unused/needed code, making the site slow.
  • The design of the site made the user experience hard to navigate/comprehend.

Solution

Unfortunately, we get situations like this a lot and spend more time playing whack-a-mole with fixing one issue and another rises, than we do being able to take the site forward and grow. At times like this we recommend our:

Stabilise -> Boost -> Accelerate approach.

We first simply do enough to stabilise the site so we are not firefighting. Then we look at how we are able to boost the site with features, before accelerating the growth.

What We Did

Stabilise

We had to stop the ‘whack-a-mole’ experience!

  • First we ran a complete audit on their current site. From this we identified the where the key pain points were.
  • Unfortunately, the site was in a really bad state and ultimately needed t be rebuilt. This was half expected by the client, but he needed time to find the budget.
  • In the mean-time, we worked on stabilising the site, minimising the effort, as it would be rebuilt.
  • We moved the site onto specialised hosting and this made a big difference.

Boost

Budget was cleared to rebuild the site, this incorporated a rebrand and redesigning something bespoke for them.

  • During the pandemic we set about completing a rebrand and redesign. Once complete, we then rebuilt the site on the latest version of Magento 2 Open Source.
  • As a result, the site then had no down-time and they were able to start realising key features that would then take them to the next level of growth.

Accelerate

Now we are in an econmic downturn, but…

  • With a newl branded site, running on the latest version of Magento, the client should have been in a good place, but they weren’t.
  • The CEO then decided to take on Consultancy from our CEO, Rebecca Jones, to understand how he would be able to get his sales back. Within a month of weekly 2 hour meetings with Rebecca, his sales were 60% up.
  • Rebecca took him through a series of analysing his SEO, PPC and what feature enhancements would increase sales. Due to a stable site, he was able to implement the advice within 2 weeks.

The Results

With an eCommerce site they were not fighting with everyday, they had the brain capacity to start thinking about growth. Once given the right strategic and tactical direction, they were on their way to increasing revenue quickly. This was a combination of understanding the power of what Magento can offer out of the box, how to easily create shopping feeds, manipulate the site merchandising, increase email sign-ups and much more.
